{"id":392,"date":"2021-06-09T20:28:45","date_gmt":"2021-06-09T20:28:45","guid":{"rendered":"https:\/\/cdcconsultingpartners.com\/?p=392"},"modified":"2023-08-30T13:54:23","modified_gmt":"2023-08-30T13:54:23","slug":"real-challenges-in-the-workplace-and-how-we-helped","status":"publish","type":"post","link":"https:\/\/cdcconsultingpartners.com\/pt\/06\/09\/2021\/real-challenges-in-the-workplace-and-how-we-helped\/","title":{"rendered":"Desafios Reais no Contexto das Empresas - e como n\u00f3s Ajud\u00e1mos"},"content":{"rendered":"<h2 class=\"wp-block-heading\" style=\"text-transform:capitalize\">Desafios Reais no Contexto das Empresas - e como n\u00f3s Ajud\u00e1mos<\/h2>\n\n\n\n<p>Hoje venho partilhar consigo duas hist\u00f3rias sobre desafios reais enfrentados pelos meus clientes e a forma como os apoiei, utilizando ferramentas cient\u00edficas e as minhas metodologias de trabalho.&nbsp;<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>HIST\u00d3RIA # 1&nbsp;<\/strong><\/h4>\n\n\n\n<p><strong>Alinhando o Director com a estrat\u00e9gia da lideran\u00e7a s\u00e9nior.&nbsp;<\/strong><br><em>\u201cTenho um problema com um das directoras num dos pa\u00edses\u201d,&nbsp;<\/em>disse a Vice-Presidente S\u00e9nior de uma empresa de Fintech com presen\u00e7a global.<em>&nbsp;\u201cEle n\u00e3o est\u00e1 alinhado com a gest\u00e3o e as decis\u00f5es da lideran\u00e7a s\u00e9nior e n\u00e3o est\u00e1 a desenvolver a sua equipa. Eu preciso que ele seja um influenciador, para que a sua equipa desenvolva compet\u00eancias de que nosso neg\u00f3cio precisa com urg\u00eancia! Eu preciso que ele seja os meus ouvidos e a minha voz nesse pa\u00eds.&nbsp;<strong>Ele precisa de ser mais l\u00edder e menos directivo\u201d.<\/strong>. &nbsp;<\/em><\/p>\n\n\n\n<p>Com o acordo do cliente, come\u00e7\u00e1mos por fazer uma avalia\u00e7\u00e3o da sua lideran\u00e7a do tipo 360 com 15 avaliadores (os seus subordinados directos, pares e superiores directos). Quer\u00edamos identificar tra\u00e7os de comportamento e perceber como ele estava a ser vista enquanto l\u00edder. Juntos, elabor\u00e1mos um plano de ac\u00e7\u00e3o para o desenvolvimento da sua lideran\u00e7a, a ser implementado ao longo de um programa de coaching.&nbsp;<\/p>\n\n\n\n<p>O&nbsp;<strong>LVA \u2013 Avalia\u00e7\u00e3o de Valores de Lideran\u00e7a<\/strong>&nbsp;mostrou os pr\u00f3prios valores de lideran\u00e7a do cliente, a percep\u00e7\u00e3o dos seus comportamentos pelos outros e o que os outros esperavam dele. Ficou claro que, embora ele valorizasse a capacita\u00e7\u00e3o e o desenvolvimento das suas equipas e tentasse promover um ambiente de trabalho colaborativo, o seu comportamento n\u00e3o o revelava. &nbsp;&nbsp;<\/p>\n\n\n\n<p>Quando este l\u00edder n\u00e3o concordava com algumas decis\u00f5es e processos importantes da lideran\u00e7a s\u00e9nior, em vez de discutir o problema com a sua Vice-Presidente S\u00e9nior e pedir esclarecimentos e apoio, deixava a sua frustra\u00e7\u00e3o e decep\u00e7\u00e3o levar a melhor, influenciando o seu comportamento. Este atrito tamb\u00e9m estava a afectar a sua equipa e o seu n\u00edvel de compromisso.<br><br>Ao longo do&nbsp;<strong>programa de coaching,<\/strong>ganhou consci\u00eancia do que estava a impulsionar o seu comportamento negativo e, fortalecido por essa tomada de consci\u00eancia, a sua perspectiva mudou, levando-a a ele a mudar tambem. Decidiu realizar algumas ac\u00e7\u00f5es que melhoraram substancialmente a comunica\u00e7\u00e3o com a sua Vice-Presidente S\u00e9nior, das quais resultaram uma atitude mais positiva no trabalho, com benef\u00edcios significativos para o seu pr\u00f3prio bem-estar. Consequentemente, a sua equipa fez a forma\u00e7\u00e3o necess\u00e1ria e todos receberam a certifica\u00e7\u00e3o. &nbsp;<\/p>\n\n\n\n<h4 class=\"wp-block-heading\"><strong>Hist\u00f3ria # 2&nbsp;<\/strong><\/h4>\n\n\n\n<p><strong>Melhorar o alinhamento e o foco da Equipa de Lideran\u00e7a.<\/strong><br><em>\u201cTemos um problema com nossa equipa de lideran\u00e7a\u201d,&nbsp;<\/em>disse o l\u00edder de RH numa empresa de tecnologia de dispositivos m\u00e9dicos.&nbsp;<em>\u201c<strong>\u201cOs nossos l\u00edderes n\u00e3o est\u00e3o alinhados com as necessidades do neg\u00f3cio;<\/strong>queixam-se uns dos outros e os resultados n\u00e3o est\u00e3o a aparecer. H\u00e1 uma falta de foco na equipa de lideran\u00e7a para encontrar maneiras de alcan\u00e7ar o crescimento do neg\u00f3cio que queremos e de que precisamos.\u201d&nbsp;<\/em><\/p>\n\n\n\n<p>Come\u00e7\u00e1mos por fazer um&nbsp;<strong>Diagn\u00f3stico da cultura existente&nbsp;<\/strong>dentro da equipa de lideran\u00e7a atrav\u00e9s do nosso LTVA \u2013 Leadership Team Values Assessment. Quer\u00edamos ver o que estavam a fazer bem e o que precisava de ser mudado. Duas semanas ap\u00f3s o in\u00edcio da avalia\u00e7\u00e3o, recebemos os resultados e pudemos entender imediatamente o que estava a bloquear a performance da equipa.&nbsp;<\/p>\n\n\n\n<p>Embora cada um dos membros da equipa estivesse a promover um ambiente colaborativo com compromisso, abertura e atitude positiva, contavam muito com as suas capacidades individuais para enfrentar desafios e encontrar solu\u00e7\u00f5es. Como equipa, estavam dispersos, n\u00e3o canalizavam a sua energia na mesma direc\u00e7\u00e3o e n\u00e3o estavam a levar os prazos a s\u00e9rio. Os resultados tamb\u00e9m mostraram que, como equipa, n\u00e3o estavam focados na sa\u00fade do neg\u00f3cio e em necessidades importantes como lucro, processos e perspectiva de longo prazo.&nbsp;<strong>A solu\u00e7\u00e3o foi ajud\u00e1-los a melhorar os seus n\u00edveis de responsabilidade, enquanto aprendiam a trabalhar juntos&nbsp;<\/strong>como uma equipa.&nbsp;<\/p>\n\n\n\n<p>Com avalia\u00e7\u00f5es de perfil de lideran\u00e7a individual e perfil de equipa, um programa de 6 meses com exerc\u00edcios de coaching sist\u00e9mico, workshops customizados e, entre as sess\u00f5es, exerc\u00edcios de equipa, estes membros foram capazes de identificar os principais projectos nos quais deveriam concentrar-se, as ac\u00e7\u00f5es necess\u00e1rias e projectar as solu\u00e7\u00f5es certas, ao mesmo tempo que negociavam recursos e prioridades entre si.&nbsp;<\/p>\n\n\n\n<p><strong>Hoje s\u00e3o l\u00edderes mais fortes, alinhados e focados,<\/strong>capazes de orientar as suas pessoas para a presta\u00e7\u00e3o de solu\u00e7\u00f5es inovadoras aos clientes, de criar oportunidades para todos os membros da equipa e de trazer
